Protect the evidence

Do not immediately rewrite the sequence, expand the list, and increase volume. Simultaneous changes destroy the ability to learn. Freeze the cohort definition, confirm tracking, and identify when performance changed.

Separate delivery failure from relevance failure. A message cannot earn a reply if it does not arrive, and a delivered message can still fail because the market or proposition is weak.

Inspect the layers in order

Start with infrastructure and contact quality, then examine account fit, recipient role, research evidence, offer clarity, message construction, timing, and follow-up. Review real records instead of averages alone.

  • Authentication, bounces, blocks, and inbox patterns
  • Verified-address and role accuracy
  • Accepted versus rejected account samples
  • Hook source and relevance quality
  • Interested, negative, and opt-out reply content
  • Speed and quality of human follow-up

Change one hypothesis at a time

State what you believe is wrong and what evidence would change your mind. Test the smallest meaningful change against a comparable cohort. Examples include narrowing a segment, changing the role, tightening hook qualification, or clarifying the offer.

If the market repeatedly rejects the core proposition, copy optimization is not the answer. The responsible conclusion may be to stop the campaign until the offer or market definition changes.
